I use a Kanken 17" laptop bag and some organizing bags. It opens fully to see inside and the laptop part holds a changing pad and any other large flat things. We have a plastic tray for him to eat off of right now in it. It's a bag I had before and plan on giving to baby when he's bigger. It's a good backpack and one I used to use as a personal item when flying.

Mini kanken backpack, it will be my kid's backpack in the future. I pack diapers, wipes, dog poop bags (for used diapers), puppy pad, one outfit, a pair of socks, room for snacks, and some teethers or toys.
Mini Kanken with detailed packing list — diapers, wipes, poop bags, outfit, socks, snacks, teethers; plans to pass to kid as their backpack later
We've used a Fjallraven Kanken then upgraded to the Skule 28. My son is 3.5yo now and potty trained so I can get away with a sling. Would recommend either backpack I listed though. Different packing styles for each.
Used Kanken then upgraded to Skule 28; son is 3.5 and potty trained so graduated to sling; recommends both backpacks for different packing styles
I went with a Fjallraven backpack and bought a divider insert for it to give it extra storage. Figured once it's done its job as a diaper bag it can be used as an adventure bag or kids school backpack.
Bought Fjallraven with divider insert for extra storage; plans dual-use as adventure bag or kid school backpack after diaper phase
I guess it's more of a crossbody but it fits a changing mat, a small pack of wipes, and a couple diapers pretty well with room for some bits and bobs. https://www.fjallraven.com/us/en-us/bags-gear/backpacks-bags/daypacks/high-coast-crossbody/
High Coast crossbody fits changing mat, wipes, and diapers with room for extras — compact but functional
We use an old Fjallraven Kanken backpack I had laying around. It's got a diaper pouch, toy pouch, burb cloth pouch. We could live without it but now it's just part of the routine.
Uses old Kanken laying around; set up with diaper pouch, toy pouch, burp cloth pouch — part of daily routine
I love my Fjallraven. The seat pad pocket can hold my diaper/wipe roll and I can whatever I need. My diaper bag was $30 and has too many special pockets to be useful.
Loves their Fjallraven — seat pad pocket holds diaper and wipe roll; found their dedicated 30-dollar diaper bag had too many useless special pockets
